An online store team: who you need at each stage

| Article: 2 min read | Team

An online store team is the set of people and contractors who cover four things: product and catalog, the site, attracting shoppers, and orders and support. There is no "right" team composition: it depends on how many orders you process and what of it can be handed to a contractor.

There is no 2025–2026 research on the optimal team composition for a small store, so what follows is not data but a practical scheme that you should check against your own store.

Stages

1. Start: the owner and 1 to 2 people. The owner buys the stock and tracks the numbers personally. You usually need one person who takes orders and answers shoppers, and someone who adds products. The site, design and ad setup are better handed off as a project. Do not hire an in-house developer until there is a steady flow of tasks.

2. Order volume grows. A separate person appears for the catalog and content, another for logistics and returns (returns), and an e-commerce manager who gathers the numbers and sets tasks (who that is). Advertising and SEO are often left external until volume justifies an in-house role.

3. A stable business. Roles are added that previously lacked hours: an analyst, a channel marketer, support in shifts, an in-house developer or a technical lead. This is usually where you decide what to keep in-house and what to leave with an agency (comparison).

How to decide whether you need a new role

  1. Count the hours per week this work takes now, and who ends up doing them.
  2. See whether it is constant or comes in bursts. For bursts, a contractor is better.
  3. Write down which number the person will be responsible for and how you will check the result.
  4. Check whether AI will take over part of the routine (AI in the team).

On the price of a person

For reference: according to Work.ua (November 2026), the median salary of an e-commerce manager is 55,000 UAH per month, based on 87 job listings (Work.ua). On top of the salary add taxes, a workplace, tools and management time.

Common mistakes

  • Hiring for a job title rather than a specific task.
  • Giving one person the catalog, advertising and support at once, with no priorities.
  • Paying an agency for something nobody on staff can evaluate.
  • Leaving knowledge in one person's head, with no instructions and access.

FAQ

What team does an online store need? At the start, the owner and 1 to 2 people for orders and the catalog, the rest as projects. As it grows, a manager, logistics, support and analytics are added.

When should I hire a developer in-house? When site tasks pile up so much that they occupy a person every month. If not, it is cheaper and calmer to run them through a contractor (how to work with developers).

Can one person run an online store? In a very small one, yes, if there are few orders and the site is on a ready-made platform. The limit comes when orders and support start taking the whole day.
